Most contact centre MI is lagging. Service level last week. Attrition last quarter. Forecast accuracy yesterday. By the time the number lands on the dashboard, the situation has moved on and the chance to act has gone. The planning team explains the past; the operation lives with the consequence. Leading indicators are what move that conversation forward — numbers that tell you what is about to happen, while there is still time to influence it. What “leading” actually means

Leading indicators are harder to build and harder to defend. They’re predictions, not measurements, and predictions can be wrong. The compensating benefit is that they’re actionable. The discipline of MI design is to carry both: lagging for accountability, leading for action.
Why most operations over-index on lagging

Real-time. Lagging: service level achieved, abandonment rate, AHT. Leading: the early-day variance against forecast (typically the 9–11am window predicts the rest of the day in most operations), agent state distribution vs the expected mix, and the queue depth growth rate. The lagging SL tells you the day is lost. The leading variance gives you 3–5 hours of intervention window.
Attrition. Lagging: attrition rate by tenure cohort, exit reasons. Leading: adherence drop in weeks 4–8 (a strong early-tenure leaver signal in most operations), absence-without-leave frequency, training assessment scores, first-week-after-go-live engagement scores, internal-mobility application rates. The lagging attrition tells you who’s already gone. The leading risk scores tell you who’s about to.
Capacity. Lagging: FTE actual vs plan, headcount last month. Leading: recruitment pipeline against target by week, training class fill rates, ramp-up productivity vs the model, and confirmed attrition in the next 30 days. The lagging headcount tells you what was. The leading pipeline tells you whether the next quarter will land.
How to build leading indicators into the pack
Five practical steps to introduce leading indicators without overwhelming the existing pack. Start with one per area. Pick the discipline where the planning team is most often blindsided and add one leading indicator there. Prove the value before expanding. Pair every leading indicator with a triggered action. If the metric is red but nobody knows what to do, it’s not earning its place. The trigger conditions and the response need to be documented next to the metric. Track the leading indicator’s own accuracy. A leading indicator is a prediction; like any prediction, it can be wrong. Measuring its hit rate over time keeps you honest about whether the metric is worth keeping. Don’t replace lagging with leading. Both serve a purpose. The pack needs both, with the lagging providing the accountability frame and the leading providing the intervention window. Make leading indicators owned by the planning team, not the audience. Leading indicators are technical and require interpretation. The planning team should bring them to the conversation, not expect the executive audience to interpret them unaided.
The cultural shift
