The TL hire is the most consequential people decision the ops leader makes. The disciplined operation builds a pipeline; the undisciplined fills vacancies under pressure with whoever’s available.

Why TL hires matter disproportionately

A TL typically leads 8–15 agents. Their performance affects: agent engagement (the single biggest driver of an agent’s day-to-day experience); agent development (coaching quality determines growth); attrition (most agents leave because of their TL more than for any other reason); performance; customer outcomes.

A poor TL impacts a team of 12 for years. Cost of a bad TL hire is consistently underestimated — often a six-figure sum over 18 months.

Build a pipeline

Identification (agents with TL potential identified early). Development (formal TL development programme). Practice (temporary TL roles, deputy roles, project leads). Selection (when vacancy arises, multiple ready candidates; structured assessment). Onboarding (new TLs supported through the transition). Continued development (capability builds over years).

Without a pipeline, every vacancy becomes a scramble. The TL promoted because there was no one else is rarely the right TL.

Select on disposition

Coaching orientation. Operational judgement. Calibrated honesty. Learning appetite. Resilience. Communication.

What not to over-weight: tenure alone; top-performing agent without other evidence; charisma without substance; performance in interview rather than evidence of behaviour. The best-agent fallacy is the most common selection failure.

Structured assessment

Behavioural interview (STAR-based, scored against a rubric). Presentation or scenario. Role-play or coaching simulation. Reference / 360 feedback. Panel selection (at least two assessors).

A structured process feels heavy; it is appropriate to the consequence. A single interview misses too much to be worth the time saved.
