VoC during transformation — pre-specify success, pre-specify failure

Confirmation theatre is the default in transformation programmes; honest listening through change is the discipline. Pre-change baseline, during-change boundary listening, post-change re-measurement — with vulnerable-customer thresholds named in advance.

Three-point listening

Pre-change — establish a clean baseline across multiple metrics, segmented for vulnerability. During-change — this is where most programmes neglect; customers are being affected day-to-day; listen to the cohort moved first, the cohort still in old state, the cross-functional impact, vulnerable customers. Post-change — re-measure against pre-change baseline with the same instruments, segments, and window.

Most programmes do pre-change loosely, skip during-change, and re-measure post-change selectively. That’s confirmation theatre.

Pre-specify success and failure

Pre-change. Specific metrics, magnitudes, timing. Pre-specified so the sponsor can’t move the goalposts later. Failure criteria too: if we see X deterioration in Y metric within Z window, we stop / reverse / re-plan.

Vulnerable-customer thresholds named specifically. A specific worked example: pre-specified threshold of journey-CES drop >0.3 OR vulnerable NPS drop >5 triggers programme pause for review.

Independence and full metric set

Independent measurement — the VoC function reports independently of the programme team. Full metric set — not the favourable subset. Segments tracked, not aggregates. Themes monitored from speech, complaints, agent intelligence.

A VoC function captured by the programme’s success is no longer a VoC function.

Where VoC isn’t enough

Some transformation evidence requires more than VoC: operational, financial, risk, staff, regulatory. VoC is one part of the discipline, not a substitute.
